Email Marketing in 2026: How I Lost 15K Subscribers & What to Do Now

The Hard Lessons That Will Bulletproof Your Online Fitness Business

You've been told you need an email list to grow a profitable business online. But what happens when you lose access to 15,000 subscribers—80% of whom are paying customers?

This isn't a doomsday story. It's a masterclass in identifying therealproblems holding back your fitness business, and the dangerous misconceptions that could cost you thousands.

The Email Marketing Crisis That Changed Everything

In May 2025, I made one crucial mistake that cascaded into 30 days of zero email access. My open rates plummeted from 60% to 6%. My revenue hung in the balance. And I had no idea what the real problem was.

Here's what I learned:Most coaches are solving the wrong problems.

You think your content isn't good enough. You think your audience isn't big enough. You think you need to work harder. But the reality? You might be fighting the wrong battle entirely.

What Really Happened (And Why It Matters to You)

As a former district fitness manager who scaled from $120K to seven figures online, I've built a business on email. My list wasn't just followers—it was customers. Real people who'd invested in my offers. People who opened my emails at 40-60% rates because they trusted me.

Then I sent 4,000 emails in 30 minutes.

The email server flagged me. I was banned from sending for 48 hours. My open rates crashed. And I spent the next seven months trying to fix a problem I didn't understand.

The real issue?I didn't know my CRM required emails to drip at 10-100 per minute. I was sending them all at once—death by a thousand paper cuts.

But here's the thing: I didn't figure that out by working harder. I figured it out by identifying theroot causeinstead of the symptom.

The 3 Most Dangerous Misconceptions About Email Marketing

Misconception #1: "Your Email List Is Yours"

False.Your email list lives on servers owned by Google, Microsoft, and Outlook. They're the gatekeepers.

But here's why this matters: Email isn't just another platform. It's your opportunity to godeepwith people. While short-form content lets you go wide and test messaging, email is where real connection happens. People need 6-7 hours of content consumption before buying. Email is where that intimacy lives.

The gatekeepers aren't your enemy—they're protecting people from spam. Respect them, and they'll help you reach your audience consistently.

Misconception #2: "Don't Build an Email List Until You Hit $1M"

This is the worst advice you could follow.

When my email went down, I still had my Facebook group, Instagram, and podcast. If I'd only had email, my business would've disappeared. But here's the deeper truth: Email gives you analytics. You see who's opening, who's clicking, who's actually consuming your content. That data isgold.

Instagram, Facebook, YouTube—these are all algorithm-dependent. You have no control. But with email, you have influence over the gatekeepers. That's the difference between a business and a hobby.

Misconception #3: "Build One Platform First"

Start with one. But after 30 days, you need at least three.

Your ideal client lives in different places online. Sometimes they're on YouTube. Sometimes Instagram. Sometimes email. When you diversify your audience streams, you create the illusion of omnipresence. More importantly, you protect yourself from algorithm changes and platform crashes.

I learned this the hard way when I lost my Instagram account of 17,000 followers. I threw away 8 years of work in frustration. Meanwhile, I fought tooth and nail for my email list—because I'd already learned the lesson once.

The Real Problem vs. The Symptom

Here's what separates coaches who scale from those who stay stuck:the ability to diagnose the real problem.

When my open rates dropped, I thought it was my content. So I went down a rabbit hole of email marketing tactics. Dedicated IPs. Domain warming. Batching emails. I dideverything right—and nothing worked.

Why? Because I was treating the symptom, not the disease.

The real problem was email velocity. The symptom was low open rates. But I spent seven months chasing the symptom while the root cause festered.

This happens in fitness coaching too. Your clients think they need a better workout program. The real problem? They don't have a sustainable nutrition system. Or they're not sleeping. Or they're stressed. You solve the real problem, everything else falls into place.

How do you identify the real problem?

  1. Trust your experience.Years of doing this taught me what should work. When it didn't, something was wrong.

  2. Trust yourself.I knew my content was good. I knew my process worked. I didn't let self-doubt convince me otherwise.

  3. Get the right mentor. Not someone who gives you quick fixes. Someone who helps you diagnose blind spots and test solutions in the trenches.

  4. Study the data.Look at what's working outside your industry and inside it. Be emotionally detached. Care about everything and nothing at the same time.

The Mistakes That Cost Me (So You Don't Have to Make Them)

Mistake #1: Not Understanding the Backend

I didn't know how email servers work. I thought hitting "send" was magic. It's not. Understanding your CRM's limitations saved me months of frustration once I finally learned.

Action step:Talk to your email provider. Ask about send limits, IP warming, domain reputation. Know your tools.

Mistake #2: Taking Advice From the Wrong People

At my lowest point, a "senior advisor" told me emojis were triggering spam filters. They're not. He told me to install a warmup tool that made things worse. He was wrong—and I knew it—but I was desperate enough to listen anyway.

Action step:Vet your advisors. Do they have skin in the game? Are they in the trenches, or are they selling you a solution?

Mistake #3: Doubling Down on Dogma

I kept saying, "This is the way. This is the way." I couldn't see the forest for the trees. I was trying to berightinstead of gettingresults.

Action step:Be a scientist. Guess, test, assess. Change your mind when the data tells you to. Just be transparent about why.

What I Did to Recover (And What You Can Do Now)

By Christmas 2025, I was in crisis mode. My ads were off. My emails were off. I couldn't send more than 20 emails per day. My customers weren't getting receipts. People were filing chargebacks. It was a nightmare.

Here's what saved me:

  1. I turned everything off.Ads, emails, promotions—everything. Yes, this cost me revenue in the biggest month of the year. But it was necessary.

  2. I identified the real problem. With help from my mentor, we figured out it was email velocity, not content, not domain reputation, not anything else.

  3. I fixed it systematically.Once we knew the problem, the solution was straightforward.

  4. I came back stronger.By February 1st, I was back online. My open rates are recovering. My business is rebuilding.

The timeline:30 days of no email access. Seven months of struggling. But I didn't give up.

The Hardest Lessons (And How to Avoid Them)

Perfectionism Will Keep You Stuck

I was terrified of making another mistake. So I waited for everything to be perfect before sending emails. Meanwhile, my clients were sending 5,000 emails with no problem.

Perfection doesn't exist. Progress does. Ship it. Fix it. Move forward.

Doubt Creeps In When People You Love Question You

My friends and family said, "Maybe this isn't for you. Maybe you should get a job." They came from love. But they planted doubt.

I had to double down on my conviction. Not arrogance. Conviction. Based on evidence. Based on results. Based on knowing my process works.

Invite the same for yourself. When doubt creeps in, remember: you have evidence that your process works. Trust it.

Guru Energy Is Real—And It's Dangerous

People follow accounts with millions of followers, assuming they know what they're teaching. The reality? Many of them have bought followers or hired someone else to do the work.

I have 4,000 followers and generate more monthly revenue than people with 300,000. Followers ≠ Profit.

Don't get distracted by vanity metrics. Focus on conversion metrics. Focus on results.

The Truth About Ads vs. Organic Marketing

Here's something nobody talks about:Ads are cheaper than organic marketing.

When I lost my email list, I had to rely solely on organic reach. It was:

  • More time-consuming

  • More expensive (in terms of hours)

  • Worse for my mental health

  • Less effective

Ads made me lazy—in a good way. I didn't have to do mental gymnastics about whether my content was good enough. I just paid to reach people and measured the results.

If you want to see exactly how I turn $9 offers into $50K months using ads and email, check out the training in the show notes.

The 3 Biggest Takeaways

1. Identify the Real Problem, Not the Symptom

Your low open rates might not be your content. Your low follower count might not be your offer. Dig deeper. Find the root cause. Fix that.

2. Diversify Your Audience Streams

One platform is a liability. Three platforms is a business. Build on YouTube, email, and social media. Protect yourself from algorithm changes.

3. Build Your Email List NOW

Not when you hit $1M. Not when you have 100K followers. Now. Your email list is the only audience you have influence over. Everything else is borrowed.

Where to Go From Here

If you're building an online fitness business, you already know you need an email list. But now you knowwhy—and what mistakes to avoid.

The real work isn't complicated. It's:

  • Understanding your tools

  • Identifying the real problems

  • Getting the right mentor

  • Staying committed to your process

Ready to turn your email list into consistent revenue?

I'm pulling back the curtain on exactly how I scale from $9 offers to $50K months. This isn't theory. It's the step-by-step system I use with my clients.

Final Thoughts

2025 was the hardest year of my business. I lost my email list. I lost my Instagram account. I lost revenue. I lost confidence.

But I didn't lose my conviction.

And that's what I want to leave you with:Your biggest breakthrough comes after your breakdown.

When things aren't working, you're not failing. You're hitting an upper limit. You're being invited to level up. You're being asked to identify the real problem and solve it.

That's where the real growth happens.

So if you're struggling right now—with your email, your content, your audience, your revenue—remember: the problem isn't you. The problem is that you haven't identified the real problem yet.

Get a mentor. Trust yourself. Diversify your platforms. Build your email list. And most importantly:don't give up.

I'm here to help. Find me at @bsimpsonfitness and let me know what resonated with you. I'd love to go deeper on any of these topics.

P.S.If you're on my email list and wondering where I've been—check your spam folder. Move my emails to your inbox. That's where the real magic happens.
